In order to do facial animations (or any animation which requires it) we create a duplicate of the original object and modify the position of it's vertices. Remember "modify the position of it's vertices" is important. U dont create or delete vertices from the duplicate. when u are finished modifying, apply the morpher modifier to the original object and pick the duplicate as a target and change the target's values. It's really a long topic to get into all the finer details here but u could try the tutorials that come with max for a better idea.
